Disconnected platforms causing fulfilment delays and inaccuracies across pub supply and direct-to-consumer channels
Liberation Group operates as both a brewery and a pub company, managing the complexity of supplying its own estate of pubs while also fulfilling direct-to-consumer orders. Growth had exposed the limits of their existing systems — disconnected platforms meant that as order volumes increased, so did delays, inaccuracies, and the manual effort required to keep fulfilment on track. Before any technology solution could be designed, Cocoon needed to understand how orders actually flowed through the business.
Our Approach:
1. End-to-end process mapping: Worked with teams across ordering, brewing, warehousing, and pub operations to document how orders were received, processed, and fulfilled in practice — surfacing the gaps and handoff failures that disconnected systems were creating.
2. Root cause analysis: Distinguished between problems that were process design issues and those that were technology limitations, ensuring the solution addressed the right things rather than automating existing inefficiencies.
3. Centralised order management: Designed and implemented a unified data engine via the Connections platform, routing all orders — from both consumer and pub channels — through a single, consistent processing layer.
4. Azure cloud deployment: Hosted on Azure to provide the scalability, reliability, and performance needed to handle growing demand without infrastructure becoming a constraint on growth.
5. ePos and fulfilment integration: Connected pub ePos systems and brewing and warehousing operations to the central platform via Azure Storage messaging, enabling real-time coordination across the full supply chain.
